Your warehouse is losing money. We find it and fix it.

Hands-on operations help for independent 3PLs and e-commerce warehouses, from 10 people to multi-shift sites of 400+. We start with fixes that cost nothing, and only recommend spending money when it pays back fast.

Warehouses and 3PLs only. Run by operators who have led multi-shift sites of 350 to 450+ people. Anywhere in the UK.

How we calculate this
  • Labour bill = operatives × pay × 2,080 hours × 1.15. The 1.15 covers employer National Insurance at 15% above £5,000 a year and 3% auto-enrolment pension (2026/27 rates).
  • Productivity: 2% fewer paid hours for the same output, through less overtime and fewer agency shifts.
  • Errors: orders × 260 days × error rate × cost per error, cut by 40%.
  • Turnover: operatives × turnover × cost per leaver, cut by 15%.
  • Agency: we first take off the hours already saved under productivity, so nothing is counted twice. On what is left we aim to move 20% of agency hours onto direct staff, saving the mark-up.
  • Our targets are deliberately cautious, so treat the total as a starting point, not a promise.
  • These are estimates to start a conversation, not a quote. The Health Check replaces them with your real figures.

Salary range from UK warehouse and operations manager job adverts, October 2026. We often work alongside suppliers and new managers. Our job is to make sure the process works before and after the money is spent.

How we work

Cheapest fix first. Automation last, if ever.

Most consultants lead with six-figure kit. Most growing warehouses can't justify it and don't need it. We work up the levels in order and stop when the problem is solved.

1£0 to invest

No-spend fixes

Changes to how the work is run, with no new kit or software to buy.

  • Labour plans built back from carrier cut-offs
  • Fast movers slotted next to packing
  • Standard work for every role
  • A 10-minute daily mis-pick review
  • Clean shift handovers and clear KPIs
2Under £500

Low-cost digital tools

Paper checks swapped for simple apps on software you already pay for, such as Microsoft 365 or Google Workspace.

  • Digital safety and equipment checks
  • Stock and cycle-count apps
  • Live shift KPI boards
  • 1-2-1 tracking that helps you keep good people
3Only if it pays

Systems and automation

If there's a clear payback, we help you choose the right WMS, scanners or automation and get it running. We sell no software and take no commission.

  • Business case with payback in months
  • Supplier shortlist and demos
  • Go-live support on the floor

The £400k below came almost entirely from levels 1 and 2.

What level 2 looks like

Simple tools built on Microsoft 365 or Google Workspace, which most sites already pay for. They take days to build, not months, and your team leaders can run them on a phone or tablet.

Example screens. Yours would be built around your site, your kit and your KPIs.

Results

What this looks like on a real warehouse floor

Three results from a site our team ran: one on cost, one on safety and people, one on going paperless. Every figure here is real.

Track record

£400,000 taken out of a 350-person operation in one year

Multi-shift fulfilment site, West London · 350 to 450+ people · 12 months

The situation
Constant pressure on cost per unit, paper-based safety and stock checks, high churn among operatives and agency staff, and managers spending their shifts firefighting.
What the team did
Rebuilt labour planning around demand and cut-off times, set standard work, and ran continuous improvement with every shift. Replaced paper checks with apps built in-house and run on a handful of tablets. Took a 1-2-1 and engagement tool down to every level, operatives included.
Why it stuck
The people doing the work built the changes. Safety improved through engagement, regular 1-2-1s and digital checks working together, not through any single tool.

The situation
A large multi-shift workforce with a high share of agency staff, regular churn, and safety checks that lived on paper.
What the team did
Brought in a 1-2-1 and engagement tool and took it down to every level, operatives included. Made safety a daily conversation on every shift, and moved safety checks onto tablets so issues were seen and acted on the same day.
Zeroaccidents and incidents

The situation
Safety and stock checks were done on paper, then copied into spreadsheets. Problems surfaced late, and team leaders lost time to admin.
What the team did

Questions clients ask

Before you book

Why not just hire an operations manager?

You can, and sometimes you should. But a new hire is a gamble you can't test until months in. It takes 3 to 6 months to recruit, then more months for them to learn your site before any change rolls out, and there's no guarantee they deliver. We start within days, show you the costed savings in about two weeks, and the 5× guarantee means you only pay if the savings are there. If you still want a manager afterwards, they inherit a site that's already fixed and a plan to follow.

We already have a WMS. Is this still useful?

Yes. Most of the money we find is in how the work is run: slotting, rotas, handovers, error review and training. A WMS only works as well as the processes around it.

Will you disrupt the operation?

No. We observe and talk to people during normal shifts, and nothing changes without your agreement. Changes go in in small steps, starting with the safest.

Do you sell software or take supplier commissions?

No. We're independent. If we recommend a system, it's because the numbers say so, and we'll show you the payback.

Where do you work?

Anywhere in the UK. Health Checks and Fix Sprints are on site. The Remote Ops Snapshot and some part-time work can be done remotely.

What if you don't find enough savings?

Then you don't pay. If the savings you agree with come to less than £7,500 a year, five times the £1,500 fee, the Health Check is free and we refund your deposit.

How exactly do you count savings for the guarantee?

Before the visit we agree a baseline from your own figures: hours, overtime, agency spend, error rates and turnover. Each finding in the report shows the yearly saving and how it was worked out. You sign off the total. If it's under five times the fee, the Health Check is free.

How do payments work?

Health Checks and Fix Sprints are 50% to book and 50% on delivery. The part-time ops lead is billed monthly in advance. The Remote Ops Snapshot fee comes off a Health Check booked within 30 days.

Do you charge extra for travel?

We quote travel up front, before you book, so the price you agree is the price you pay. For sites a long way from us we'll often start with the Remote Ops Snapshot.

Is this confidential?

Yes. We'll sign your NDA before the site visit, and we never name clients without written permission.
